工作总结Summary for Dec.29&30, 2010

2010年12月29 日，我公司正式取得商品混凝土生产资质，并且开始对外销售混凝土。在29、30两日的连续生产过程中，我们的在生产中暴露出以下的一些问题：

From Dec.29th, Lafarge Phenix Lake formally got the manufacturing license and has started to sell concrete as our first order.During the continuous production of Dec.29th and 30th, we have summarized all the problem as following:

一．供水Water Supply 描述Description：

我们现在使用的是从水罐直接用水泵抽水到水秤的工艺流程，因为水罐本身的设计缺陷，在使用的过程中不能把水罐放得太满。有时连续使用的时间过久还会因为水罐内的空气被抽空而导致水泵不能正常抽水。水罐内的水位还不能低于我们的水泵，要不然也不能顺利地抽水。

Currently, we are using the work proce of pumping water from the water tank to water weigher directly.However, due to the defection of the design of the water tank, we could not put too much water into the tank during the manufacturing proce.If continuous working too long, we could not pump the water from the tank due to almost no air left in the tank sometime.If the water level is lowered than the water pump, it is also impoible to pump the water normally as required.另外，水罐打开后，其内未装任何浮球阀。In addition, after opening the water tank, there is no any floating valve inside.建议Suggestion：

 立即完善水罐设计缺陷，多接通一条管道与自来水管直接连接。

以上问题已经由生产部开始安排着手解决，但无法解决水位问题。

 To improve the problem by installing a bypa water pipe.However, could not know the level of water inside the tank.二．原材料Raw Material

描述Description：

1： 由于我们现在条件有限，没有合适的场地堆放原材料，导致我们现在使用的材料不但损耗大而且还有很多的泥石块夹杂在里面。骨料仓的料门经常会被里面的石块卡住，严重影响生产效率。特别是天然砂最为严重。Due to our limited condition to put raw material, resulting in huge lost of raw material and many soil and stone has contaminated the raw material, especially for natural sand.2：原材料露天堆放，要是遇见下雨天的时候沙石的含水变化很大。由于我们的湿度传感器还没有正常使用，所以在操作过程中对混凝土的坍落度不能很好的控制。况且原材料太湿也会影响原材料的下料速度。Raw material exposed, resulting in fluctuation of moisture inside the sand and aggregates.Since our moisture probe still could not work normally, so it’s hard to control the moisture of the sand.In addition, too wet raw material also led to the slow speed of raw material discharging.建议Suggestion：

 在每个骨料仓内加装滤网，防止大的泥石块堵住仓门。To add the mesh inside each bin, to avoid the big stone to stuck the gate of the bin. 在骨料仓顶上装一个遮雨棚。To install a water proof roof on the bin.3：由于场地限制，无场地将各种原材料完全分开堆放，导致各种原材料有轻微混仓现象，如：长江砂与球磨机砂、大碎石与球磨机砂、王清隆8－23mm与白杨洞16－25mm、王清隆3－8mm与白杨洞5－16mm Due to the limited space for raw material piling, the contamination of raw material exists.建议suggestion：

 尽快将料场修好，将原材料完全分开；To complete the stock area as soon as poible to divide the raw materil  尽量购买、使用固定厂家固定规格原材料；Try to purchase the raw material from fixed supplier and fixed specification 4：长江砂仓由于设计原因，仓底坡度不大趋于平缓长江砂常常不下，严重影响生产效率 Caused by the design of the hopper, the slop of the hopper is too slow, which resulted in low production efficiency of discharging the river sand; 改变料仓底部设计To change the design of bottom part of the hopper  改变仓位，用小仓来装长江砂 To change the raw material in the different bins, to use small bin to have river sand 5：原材料料仓的合理性：根据配合比，骨料中大碎石与干砂是用量最多的原材料，现目前大碎石与小碎石都用小料仓存放，长江砂与干砂用大仓存放 To put aggregates into bigger bins

6：原材料的采购Raw material purchasing

由于场地有限公司原材料料场较小，为保证生产的连续性24小时，没有周末，建议在公司现有编制条件下由生产部负责调原材料。Considering the limited space and 24hours/7days’ operation(no night, no weekend), suggest for the production team to be responsible for asking the raw material under current organization chart

三：外加剂Addmixture 描述Description：

最近天气气温逐渐下降，外加剂结晶问题愈见突出，已经严重影响到了生产的正常运行；长时间不搅动外加剂，导致外加剂上下浓度不均坍落度失控

Due to the low temperature recently, the solid inside the admixture is serious which has already affected the normal operation.Without circulating pump, resulted in the un-even molarity and lost control for the slump.建议Suggestion：  尽快安装外加剂搅拌装置（外加剂厂家配有两台泵机，可在外加剂内部安装一台泵机，将底部外加剂抽送到表面，形成回流），使外加剂浓度分度均匀To install the admixture stirring system immediately. 尽快更换标准的外加剂罐或者是在生产前就对外加剂罐体进行人工加热。防止因为外加剂结晶而引起的管路堵塞；To change to more standard admixture tank or to pre-heating the admixture before production. 每3个小时将外加剂人工搅拌（特别是水泵龙头处，也可缓建外加剂结晶的问题）To stir the admixture manually every 3 hours.四：搅拌楼Mixer

描述Description：

在搅拌楼这一片问题不仅多而且杂，我把这些问题分成两部分。Here we divide this section into two part: 1:利勃海尔Liebherr A：控制台上的搅拌机电流表没有接装好，影响对混凝土坍塌度的判断。虽然现在已经能够在电脑上看见电机的使用功率情况，但是还是不是很直观，因为现在我们能够看见的那个数据时所有电机使用时的事实数据，不能特别准确的体现出搅拌电机的使用情况。The current meter still hasn’t been installed, affecting our judgment to the slump of the concrete.Although we could see the current from the screen now, but not intuition.The data we could see from the screen include all the current, not just the mixer, so still could not reflect the real situation inside the mixer.B：搅拌机搅拌轴上的混凝土粘结问题严重。The concrete stick to the axle of the mixer is serious.C：粉料称震动器功率不够，不能有效的把称内的粉料投入搅拌机内。The power of the silicon weigher is not big enough to put the powder inside the weigher into the mixer.D：提升斗每次从高位下到低位的时候都会有一个停顿动作，动作很大，有点不正常。Each time when the lifting move from top to the bottom, there would be a pause action with big force, should be abnormal.2：操作系统Operation system A：电脑反应速度慢，模拟画面不能和实际情况同步，经常出现画面卡壳不动的情况，严重的时候还会导致系统死机。The speed of the computer is too slow, the simulation screen could not be synchronous with actual situation, often resulted in the dead of the simulation screen, sometime resulted in the dead of the system.B：系统翻译不完全或者不准确，有些地方看不太明白，给操作带来一定的难度。有些功能不会使用，对系统还得加强学习。The translation is not completed and accurate, could not understand some instruction which gives trouble for operating.Some function still don’t know how to use, need enhancing the learning of the system.C：系统容错率太低，而且在出现了意外的情况下没有有效的方法能解决。使用系统做手动操作容易引起其他的问题。The tolerance for mistake is too low and no effective way to solve when accidents happened.It is easy to cause some other problems when choosing manual mode.D：系统有些报警不准确，有时候明明已经出现了问题但是系统没有提示。The warning system is not accurate.Some time no remindne when problem happens.E：小票不能正常打印。The delivery ticket could not be printed out properly.五．人员配置HR

现目前拌台、调度、实验员、铲车司机都只有一名配置,搅拌站是一个24小时运行的行业，为防治疲劳上班影响工作效率，建议马上招聘人员.Currently, only one batcher, one dispatcher.To have the batcher and dispatcher to be in position immediately since it is a 24 hours operation.六．运输Transportation

1：车辆计费方式The way of calculating the leasing fee of mixer truck 以现有的罐车租赁方式（按照时间为参考），是无法调动罐车司机积极性，是无法对罐车的运输流程加以控制，更是会降低公司的服务质量、增加运输成本的。以小票记录为准：单面12公里，耗时1小时——这很难达到优质服务的标准。Current leasing based on hours resulted in low interest for the driver to work with high efficiency.According to the delivery tickets, it took one hour for 12 km distance.2：车况Truck situation 部分车辆，车况不佳。装料洒漏，卸料不畅。Part of the equipment are in the bad situation, such as leaking when loading, not smoothe when discharging the concrete on the job site.七．设备的预检工作 Pre-check for the equipment

在每次生产之前，对外加剂泵，管道、料仓、供水等关键的原料输出部位进行预检，将会有效的减少生产过程中管道堵塞等状况的发生几率，从而提高生产效率。Need to check the admixture pump, pipe, bins, water supply before the production to improve the efficiency.八.生产管理与操作流程Production management and procedure

公司是一个新公司，在开始运营阶段都需要一个在设备、团队的磨合阶段。各个部门、部门与部门之间都需要详细的岗位职责，分工明确、默契配合才能在以后生产中高效率的工作。

Since we are a new company, need detailed job description and responsibility to improve the work efficiency.九．工地现场 Customer Job Site

A: 工厂遇到异常情况后提前通知前场工长，便于与施工单位提前协商 When the plant happened with any problem, should inform the on-site supervisor in time to allow the on-site supervisor to negotiate with the customer in advance

B: 罐里面的材料用完后，总会出现问题（存在堵料问题-可能骨料混杂引起，很大的石块跟石子混杂）--预防性措施 After the run out of the raw material for one silo, always following the problem(the stucking of the raw material, contamination of big stone and small stone, etc.,)

C: 运输问题（来回接近三小时）-与租赁公司商量（供应不及时可能造成塌落度，导致严重后果）Transportation problem(almost 3 hours for to and from the job site)– need to discu with the mixer truck sub-contractor(the delayed supply will result in the big lo of slump with serious consequence)

D: 原材料不足问题 The un-sufficient raw material

E: 如果确定下一车混凝土间隔时间过长，则上一车料浇筑时最后应该做好收边的工作（做好切缝，模板挡好）If could identify the long interval for next dispatching, should change the mode on job-site to do preparation

F: 系统问题（硬件、软件）System problem(hardware and software)
